they were competitive (but still a laggard) during the genesis era
game gear was garbage. no games and terrible garbage battery life.
saturn was their biggest fuck up. expensive, hard-to-develop-for system that didn't have killer games like ff vii or gran turismo. this arguably killed sega.
dreamcast was launched way too early and wasn't nearly as competitive with the ps2 in terms of power or games.

The idea that the dreamcast launched "early" is ludicrous. In fact, it had the strongest launch lineup of all time. The PS2 on the other hand was roundly criticized for its launch lineup. And the claim that the Dreamcast wasn't competitive with PS2 on "power" is dubious when Dreamcast games generally looked better than PS2 games when the PS2 launched and for quite a while after. I'd have to go check the release timeline but my recollection is that PS2 had already been declared the "victor" long before it pulled ahead on games.
Now, the real reasons Dreamcast failed:
-The retail support was terrible. The (((dedicated game stores))) like EB and Gamestop were actively sabotaging Dreamcast, encouraging all customers to skip it and preorder PS2 instead and making fantastical claims about the PS2's power. The amount and prominence of shelf space in big box retailers like Target and Best Buy was also lacking. They treated the system as an afterthought from the very start. How many stores do you remember going to that had working Dreamcast demo units? Dreamcast games were light years beyond PS1 and N64, which looked like complete ass in comparison, but that was never really put in front of the consumer.
-EA turning on Sega fucked them hard and set the stage for other third parties to pull out. Dreamcast had a mass exodus of (((third party support))) while sales and its game lineup were both still pretty strong. These third parties essentially annointed Sony behind the scenes, rather than it being a customer choice based on "power" and "games."
-Launching on the same day as FF8 surely didn't help. New Final Fantasy games were mega-events back then, but the above two issues were much greater factors.

I loved my Dreamcast, but open license/development PlayStation smoked them on 3rd party game library, and Nintendo smoked them on first party game library.
I still think about Shenmue sometimes.
